The challenge

The business had developed its technology arrangements gradually as the team expanded. Microsoft 365, employee devices, security tools, backups and third-party services were being managed through a mixture of internal knowledge and support from the outgoing provider.

Responsibility for important tasks was not always immediately clear. Information about licences, administrator accounts, devices, suppliers and renewal dates was held in different places. Employees knew whom they had contacted previously, but there was no single documented route for requesting help or escalating an urgent issue.

Changing IT providers created an additional concern: the business could not afford an avoidable interruption to email, shared files, recruitment systems or day-to-day communication. The takeover therefore needed to protect existing operations while access, documentation and responsibility moved into a clearer managed arrangement.

The objective was not to replace every system. It was to understand the existing environment, preserve what worked and transfer responsibility through a controlled and properly documented process.

Our approach

  1. Mapped the Existing Technology Environment

    We created an initial record of users, devices, Microsoft 365 accounts, administrative access, security tools, backups, licences and external suppliers. Missing information and dependencies were identified before responsibility began to move.

  2. Agreed the Transition Responsibilities

    We documented which tasks remained with the outgoing provider, which responsibilities would move to Pollysys and which decisions required client approval. Named contacts and escalation routes helped reduce uncertainty during the handover.

  3. Verified Access and Business-critical Systems

    Administrative access, user identities, shared information and essential services were reviewed before changes were introduced. Business-critical systems were prioritised so the transition plan reflected their importance to everyday operations.

  4. Introduced the Managed Support Arrangement

    Employees were given a defined route for requesting technical support. Device, access, Microsoft 365 and escalation responsibilities were brought into one operating process, with exceptions clearly documented for issues involving external suppliers or specialist platforms.

  5. Stabilised and Reviewed the Environment

    After the transition, outstanding risks, missing records and improvement opportunities were reviewed with the business. Immediate priorities were separated from longer-term recommendations so the organisation could make proportionate decisions without unnecessary disruption.

The outcome

The managed takeover consolidated technology responsibilities into a clearer operating model. Employees gained a defined support route, administrative access became easier to understand, and the business received a more organised view of its devices, Microsoft 365 environment, backups, licences and suppliers.

Existing operations continued throughout the planned transition. The takeover focused on controlled transfer, access verification and clear communication rather than making unnecessary changes during a sensitive period.

The resulting documentation gave the business a stronger foundation for future support, security and technology decisions. Ongoing risks and improvement opportunities could be discussed against a recorded starting position rather than relying on informal knowledge.
